How we scaled one solar offer across 12 cities

This was originally published as a separate case study. It sits here instead, because the account it describes is the same one the numbers above come from and splitting them made both pages weaker.

The situation

A solar business selling rooftop systems across Uttar Pradesh, with ambitions in Delhi NCR and Haryana. The offer was the same everywhere. The assumption going in — a common one — was that a cost per lead proven in one city would hold in the next.

Objective

Find out what a solar lead actually costs market by market, and build a structure that could add a city without rebuilding the account.

Strategy

City-segmented campaigns rather than one national campaign, so each market's cost surfaced separately instead of being hidden inside a blended average. Creative angles were tested per market rather than assumed to transfer. Budgets stayed deliberately modest in new cities until two independent ads on the same angle converged on a similar cost.

Execution

The largest account grew to 102 campaigns and ₹12,50,759 of spend across 49.4M impressions. Campaigns were segmented by city and, in the bigger markets, by creative angle. Under-performers were capped rather than deleted, so their learning phase stayed intact and they remained valid as comparison points.

Results

Twelve markets, cost per lead from ₹5.86 to ₹63.11. The cheapest single campaign in the portfolio delivered leads at ₹3.73. Verified lead blocks: 25,431 leads at a blended ₹21.75 from the six city views of the largest account, and 14,161 leads at ₹23.62 from the five ad views of a second account.

What scaling across markets taught us

A proven cost per lead does not travel. The same offer and the same creative angle cost ₹5.86 in Hardoi and ₹63.11 in Delhi NCR. Anyone extending a Tier-2 result into a metro budget will run out of money before they run out of optimism.

City segmentation pays for itself immediately. Had these run as one national campaign, the blended figure would have looked acceptable while quietly subsidising the expensive markets with the cheap ones. Segmenting made the underperformers visible in week one.

The creative angle matters more than the city. Within Bareilly alone, angles differed four-fold in cost. That gap is wider than the gap between most of our cities.

Cheap leads move work to the sales team. The ₹10.87 market required noticeably more phone qualification than the ₹30 markets. Cost per lead on its own is not a measure of campaign quality.

What we learned running solar at this scale

Tier-2 UP solar leads cost a fraction of metro leads. Hardoi ran at ₹5.86 and Varanasi at ₹10.87; Gurugram ran at ₹55.76 and Delhi NCR at ₹63.11. Same category, same creative approach, roughly a ten-fold spread. Budget planning that assumes one national number will be wrong in both directions.

Creative spread inside one city is wider than the gap between cities. In Bareilly, two creatives landed near ₹24 while two others on identical budgets cost ₹87.59 and ₹97.04. The losing creatives cost more per lead than an entire different market.

Open targeting beat narrowed targeting in Mahendragarh — ₹32.69 against ₹53.85 on the same offer. Worth testing before assuming a tighter audience is a cheaper one.

Meta cost per lead and Google cost per conversion are not comparable. Meta form leads across our accounts ran ₹5 to ₹70; a Google Search conversion in the Lucknow solar account cost ₹339.19. The search user is further down the buying journey. Any comparison that puts those two numbers side by side is misleading, including when we do it.

Frequency is the real ceiling. Kanpur delivered 11.66M impressions against 3.39M reach — a frequency above three. Past that point, added budget buys repeat views rather than new people, and cost per lead drifts up no matter what else is adjusted.
